CLM Implementation, Optimization and Workflow Design
TuckHaus Operations is a legal operations and legal technology consultancy. We implement and optimize CLM platforms — including SpotDraft and Ironclad — for in-house legal teams, then do the operational work that turns a purchased platform into a process people follow.

New CLM Implementations
A CLM implementation succeeds or fails on decisions made before anyone touches the platform. We start with how your team contracts today: who submits work, who reviews it, where it waits, and which approvals are real versus habit.
From there we design the target state and build it. Intake forms, templates and clause libraries, approval routing, metadata and repository structure, integrations, and reporting. We configure the platform rather than hand you a requirements document and step back.
Before launch, the people who will use the system run scripted test cases against it. We fix what UAT surfaces, train each audience separately, and stay through rollout while the first real contracts move through.
Fixing a CLM That's Stalled or Underused
Most teams do not need a new platform. They need the one they own to work. A stalled implementation usually shows the same symptoms: intake nobody completes, approvals that route into a dead end, templates that drifted from the clause library, and a repository nobody searches because the metadata was never designed.
We triage first — what is configured, what is used, and where work actually stops. Then we rebuild the pieces that are broken instead of restarting the project. Sometimes that is an approval matrix and a set of intake forms. Sometimes it is a full relaunch.
Recovery work also means re-earning trust. If legal or sales stopped using the system, the rebuild has to be paired with a reason to come back and training that reflects the new flow.
What Done Looks Like
Contracts enter through intake rather than email. Requests route without someone chasing them. Templates and fallback positions are current, and the repository answers questions with a search instead of a scramble.
Legal can report on cycle time, volume, and where agreements sit. The business uses the system because it is faster than the workaround, not because it was mandated.
We document the configuration and the decisions behind it, so your team can maintain and extend the system after the engagement ends.
How Engagements Work
Every engagement runs on the same five-phase model — Learn, Build, UAT, Launch, Improve — so you know what happens when and what you get at each step. See the methodology.
CLM work usually maps to one of these offers. If you are not sure which fits, an audit sorts it out first.
Questions
Which CLM platforms do you work in?
We work in the major contract platforms in-house teams buy, including SpotDraft and Ironclad. We are independent — we are not a reseller or implementation partner of any vendor, and we have no incentive tied to which platform you pick.
We already bought a CLM and it isn't being used. Can you fix it?
Yes. That is a large share of the work. We triage what is configured versus what is actually used, find where contracts stop moving, and rebuild the workflows, intake, templates, approvals, metadata, and integrations that are failing. In some cases the right answer is a targeted sprint; in others it is a full relaunch.
Do you help select a CLM, or only implement one?
Both. Selection work means gathering requirements from legal and the business, shortlisting platforms against them, and running proofs of concept with your own contracts and edge cases. You get a recommendation you can defend to a budget owner.
Do you configure the system, or just advise?
We configure it. Process design, intake forms, templates and clauses, approval routing, metadata, reporting, and integration setup are the deliverables — not a slide deck describing them.
What do you need from our team?
Access to the platform, time with the people who submit and review contracts, and one internal owner who can make decisions. Discovery interviews and UAT need real participation from legal and the business teams; everything else we carry.
